Well, I don't think victory should be able to be acheived without the Sovereign. Sure, you could set up a system where you get a new "ruler" unit (without essense of course) ... and maybe he could go on some epic quest to gather sacred magical artifacts to allow his "potential" for channeling, and if he ever defeated a channeler in combat he would absorb their essence. I'd say just different levels of AI ... playing all in one playthrough, or rather only having one shot for each possible route (and not playing through alternate endings) isn't appealing to everyone. I wouldn't mind something like an enforced turn timer, or a city/population limit, or no reloads, although I would rather simply have more difficult AI. Having a limited empire-size/ population to deal with sounds like an interesting limitation though.

well ... since they are all unit designs, there is no particular upgrade evolution. Although yes, it would be nice to take units and retrain/re-equip them. It would be a good use of recycling veteran soldiers to fulfill future rolls. The military does this sort of thing all the time, although it is usually just field job -> office/desk job :D

While I would probably tend to place my spellcasters as female, and certain elite recon, while the bulk of my army is male, it would be fun to have hordes of female sworswomen (thousands) led by a powerful mage (of either gender).

I don't think the pictures should necessarily be ditched if they cannot properly display information ... but yes I would rather them work as an informative graphic than merely a neat picture, although it can be cool looking and humorous (think of BioShock, or Fallout) Either way though ... pictures and colors really add strength to an interface if done properly. I wouldn't want to face any daunting walls of text when its supposed to be a fun card anyways.

In the Rise of Mankind mod ... later versions of settlers, aka colonists and pioneers, would build a new city with some basic buildings already in place. I wouldn't mind Lexicum Elementum winning ... tis the pity Elementium is an already taken name, because I rather would think its my favorite. Although Lexicum Elementum is good too. Just don't mix too many consonants or syllables so that it sounds jarbled xD ... surely it can use some flavorful or smaller font in order to fit the space in the UI to make the name (whichever name it will be) look pretty in its place.

I would certainly be interested to know if the family tree ages over time, and how many "World Turns" it takes for a hero/adventurer/noble to age 1 year ... 10 years ... 50 years, and so on. well, either way, I think a user-friendly implementation of the interface is one of the most important for such things. Civ and Total War had really great interfaces. Supreme Commander was nice ... and maybe it was just me ... but I found its interface highly lacking. I really think the idea of Sovereign death is a good idea, just make the battle system as different in HOMM as possible. Therefore its not 100% "commit him to battle or not" ... but you have an entire fluid battlefield to fight on, and you can decide how close to the melee you wan't your sovereign to be. I think to build an actual "city" you should first improve the tile with direct essense or something, and this essense helps for the immediate amount of production potential for the area, improving nearby tiles in the thin cross, for instance ... and therefore whenever you make a true "City" ... then it will have to use essense.
