Sorry, what I mean it's not fun when it's the only way to play considiring the type of game. I just tried to play a fire mage without warlock, no fun to have spells like burning hand that do low damages even in first fights (and how you unlock spells, you can have warrior/defender/ass etc... using damage spells). Like you said the difference between an optimised build and normal one is too large ^^

+1 Have a list of aviable heroes for different fame cost that evolve with time (they could leave to another empire etc...). Have a spell that randomise the list or bring a new hero. The total number of aviable hero could depend of some building (like adventurer's guild). Wait wait... I'm agree with other that min/max isn't fun but you're forced into if you want your heroes to be usefull. Lokitako ideas are fine. I would add more quests, in particular some quests that don't request fighting for administrators and ability (throught adventurer guild?) to spawn some low level quests for your low level champions so they can progress.

Could use the civ5 way? Each horses/wargs nodes can support 2 units (or 1). Champions & henchmen who can buy at shop should not be counted in. Compared to civ games, mounts are full win with no malus. In civ mounts give you an offense bonus AND a def malus, and cavalry have a counter unit in pikemen. Spearmen could have a def/att bonus vs mounted units? Or introduce pike as special spears in the warfare tech tree. EDIT: Give mounted units spec

The cost in ressource and time to produce mounted units could be increased, so only a bunch of your units would get them. They could reduce the amount of horses/wargs you get each seasons.

About loosing is fun: Loosing in Dwarf fortress is fun because of the deep simulation that can create new and surprising chains of events and because their is no victory to achieve. But in 4x isn't same, you have a goal, it's more competitive, even in sp. Well, the +% xp perk could be removed, and the xp for all heroes augmented. I'm agree the leveling is really slow, and unlocking some perk that just give a base +bonus isn't really rewarding. Please can we stay on subject? there is no point debating if reloading a save is cheating or not. Each one play the game as he want. Willie, MoM was made long before the casual age, and I don't think anybody playing 4x want casual/easy games. But actually, playing summoner is just boring as hell : You must spend all your points into differents creatures, knowing earlier creatures will become useless later and don't even worth to give to your secondaries heroes. More I think about LH, more I think the problem is how you acquire new spells. Compared to games like MoM where you got a master spell book and unlocking all the spell with research (or the recent warlock), here all the spells are scattered into multiples trees + tech tree. Personnaly I think each character or the faction need an unique spell tree, with all the spells aviables and lot of branching, and you unlocking tiers/spells categories with the fire/earth/life/death/water/air perks in you
