The shard balancing is completely out of whack. Right now if I see someone with a shard I like, it's like auto war, even if I wasn't even planning on rushing.

Relax people, it probably won't take more than 5 seconds to mod it back in if you love it so much. The issue with it for me was that the AI wasn't putting it to any use. Personally I think it would have been better to buff the other traits (except for intimidate, that one is completely broken late game) and fix any stuff that isn't working, but eh... nerfing is easier I guess.

IMO, the biggest problem the EWoM AI has right now is the game itself. Putting the various exploits aside, the game is simply changing too fast. All of what you guys are talking about can be improved upon and done, but if tactical combat is changing in a week, then it's not going to help (see how well the AI is adapting to new maintenance cost or magic revision). The game rules has to be stable before the AI can seriously be worked on. Until then, everything is just hot fixes.

I've been asking for some type of in game mod manager for a while now. The game seriously needs it. The nightmare of mod management now is crazy. It needs some system like: Each mod go into a separate folder within the Mod directory, and comes with a config file. The config file has basic stuff like version compatibility and a basic description on what that mod does. Organize should have just been changed to +1 move for all units. That way it can't be abused with a MrT Sovereign. Still, removing this effect has pretty much made the +movement rings/amu completely useless. Unless you plan to shell out some 2-3k Gildar for 1 movement in an all hero army. Even then, it's better to use mounts.

You don't need that many cities, if you plan to take over others as soon as possible focusing on your capital alone is often enough. Even if you plan to build your cities, it depends on the map size and number of AIs. Pacing makes research (tech and arcane) takes longer or shorter. It's not uncommon to have a later tech taking 10-15 turns on epic, where as on fast, it is very short (5 or so). So if you want to draw things out, it would be better to play on Epic. Also, rushing is a major no-no if you want any sort of challenge, the AI doesn't do well enough to counter this, and taking over a few early capital gives too much of an advantage. Yeah, I've seen the AI build several archers squads in an army before, it doesn't help them at all, just like how they have vigilant demons even on kingdom sovereigns. All that happens is that the player will shoot them first then mop the melees afterwards. Even if you get them to stop using melees altogether, the first strike is just too dominant right now that they wouldn't be able to come out on top in the end.

I'm sorry, but the reason you're having trouble is because you're doing all kinds of things with no real focus. It's a bit like trying to play chess and start out trying to promote all your pawns because you heard that you could, but that didn't turn out so well so you send out some other piece randomly and they got slaughtered. First of all, 12 men in a stack x 12 units in an army = 144 men on each side. That's 288 men, way more men than what's in the picture. It only looks more "epic" because they are spaced out and seeming to fill the screen, that's nothing more than an optical illusion. I'm actually so lazy that I have the auto save at 1 turn, the game always crashes at certain turns for me, the first is around 145-160, then, depending on which turn I load up on, it would last some 60 or 70 turns after that. Hmmm... am I the only one thinking we're going to need some kind mod manager in order to keep track of which one we want to activate? Just shoving it into a Mod folder and a Quest folder isn't going to cut it. Remembering which xml file does which isn't exactly the most ideal solution when the number of mods start growing.
