Could a little rock, paper, scissors like combat bonuses like a Lucas arts game called, Gladius? The game was pretty much a RPG/gladiator turn based combat game, really fun combat, little else. But it had those heavy armor units were slow, and good against medium armored units, but weak against light, faster units, and those light units had trouble with medium armored units.

Some ideas. In Crusader Kings, you could have an event of having a bastard child. That would be kind of neat too, and maybe there could be some dynamics or vents between champions, Sovs and such. You are right there is no combat speed penalty. But it is at best, only half as strong as Master Heavy armor, and it is only 4 pieces and not the 5 most sets are. If you could get a good supply of it, then it would be a fine choice for armor, but the fact that it isnt clearly the best armor, and it's almost impossible to create a 12 man unit with a full set of this armor, it all adds up to being a pointless endeavor. This shouldn't be an issue, Stardock created the gamers bill of rights and the first one is that you deserve a refund for games that do not function, work adequately, or have the features it claims to have on the box. This game fails many aspects of that bill of rights, and if Brad is a man of his word, and I believe he is, then you should get one. I am enjoying the game, and dont want a refund, but I can certainly see why others would.
I don't spend any amount of time on the cloth map, I don't know what you mean by that. And cosmetic issues would please me greatly, and having meaningful and useful choices would provide enough diversity. I would also like to have more than 2 tech trees, but thats something else too.
They can at least give us the ability to create different looking factions. And then give us more meaningful abilities to choose from when creating a nation, wouldn't be that difficult. Just some different body and head templates, be able to chose those and then choose hair and skin color, and simple race creator right there. Then, the factor bonuses could be better implemented and that could provide differences. I don't see it as a huge hurdle.
