I completed the Sir Kodrin quest and rescued him. He said he was glad to join my forces, but he is no where to be found.

I like the percentage of damage done idea.
I like the idea of picking one trait from the general tree and one trait from the specialized tree every level-up. This would double the pace of the development of heroes. I think the xp multiplier traits should be reduced to maybe one or two. I hate feeling pushed to pick potential to speed progression instead of something that actually adds to the character and ability of the hero.
I would like to see reap improve as units level. Maybe +1 every three levels or so. The 1 point reap is nice in the early game, but becomes meaningless as armies become stronger as the game progresses.
Now that armor proficiency is required for various types of armor, some of the low level treasure finds have become useless junk like a rusty plate helm with a defensive value of +2. By the time a unit could use it, much better options would be available. Another example is the rusty chainmail.
As far as the way spears are handled, I think the present system is a good way to simulate the advantage of polearms and that is reach. A bonus to defense could also account for keeping the enemy at bay as a result of the reach advantage. This could be enhanced by massed spearman forming a defensive line.

Have henchmen been removed? The last game I started it was no longer in the technology tree. I started a new game to verify and same thing.

Been having some frequent "out of memory" issues now with same game.
I am having same issue (version .86). It is ok early in the game, but gets worse as game goes on. The farther into the game I am, the worse it is. Had same problem in version .77.
