On thing that is really really wierd are those armies of spiders that run around. Not that they should not build armies, but they unfortunately do not build organic groups but highly disciplined armies. Therefore, they do not look like creatures at all. They should be randomly put on a tile (or placed in a predefined random looking formation see belwo), instead of beeing organized as one per quarter of the tile. The figure shows how a different formation would lead to much more real spider armies.

A related issue is the placement of heroes on the tile. These should in fact be placed in some order, and not all in the center of the tile as it is often happening. I think we can - without greater loss - remove the possibility to move your souvereign within one tile, to get better hero placement within groups.
They should exhibit fixed positions which, for armies not containing groups of troops (more to these below) should be like this:

Such a slightly asymetric orientation of the units will result in more organic looking groups of heroes. This could also be used to solve the spider problem above.
Note here that armies containing groups of units should retain the more organized formation as demonstrated by todays spiders.
The last part of my suggestion deals with armies of unit groups. Those look quite good when fully zoomed in (Inlays A and B, note the lone bad organized rider to the left. this one should also be dealt with). However when zooming out they result in the feared Blobb of Doom. This is especially true for mounted units as shown below (Main Figure and Inlays C and D). Therefore, either these units should be displayed at reduced size (not so good) or fewer units should be drawn.

Here I noted that an appropriate meachnism is already in place: For these groups the number of soldiers displayed is reduced when zooming out. So if zoomend in 10 Men are displayed, if zoomed out only 3 Men are shown. At intermediate levels a number of men between those values are displayed.
At least for mounted units (and in my opinsion also for footmen) the curve should be steeper, so that at maximal zoom only one units of each group is displayed. A zooming function as shown in the next graph might result in more visually pleasing armies. One might think that this would result in misleading information for the player. However, at the moment only the first 4 Units of an army are displayed, so that the player does never get the full information by simply looking at a unit on the map.
